Innovation inside an established company fails for organisational reasons far more often than technical ones. The new thing competes for attention with the business that pays the bills, and loses. It inherits processes designed for a mature product. It gets reviewed on a quarterly cycle when it needs a weekly one.

So we run this work at arm's length from the core business. A small team, a short cycle, and a real customer in front of it early. The first goal is never a launch, it is evidence. What we know after eight weeks that we did not know before, and what it says about whether to continue.

We bring both halves. The strategic side of shaping the venture and its business model, and the technical side of actually building it. Those usually sit with two different suppliers, which is a large part of why the handovers go wrong.

LEAD Horizon is the clearest example. It went from concept to a national testing programme handling hundreds of thousands of daily users, on infrastructure we built and ran.
